Independent AI research + advisory

Frame the AI bet.
Build the evidence.
Make it operational.

Xendev Labs helps leaders frame the right AI bets, build the evidence behind them, and design the products, programs, and operating systems that make them real.

When the AI question is too consequential for guesswork.

01

Too many AI opportunities—and no defensible priority.

02

A promising pilot that is not becoming operating capability.

03

A build, buy, partner, or stop decision with material stakes.

04

Research, product, engineering, and organizational change tangled together.

Xendev enters where the decision is cross-functional, the evidence is incomplete, and a shallow answer would create more motion than progress.

AI expands what is possible.
Clarity determines what becomes valuable.

The hard part is no longer access to technology. It is deciding where intelligence creates real leverage, designing the right system around it, and aligning an organization to deliver.

Xendev Labs works across that full decision space—from executive question to research agenda to technical direction.

A focused way into the work—without losing sight of the whole system.

Every engagement begins with the consequential decision. These are starting structures, not rigid packages.

A trusted outside perspective, built to work inside the system.

Xendev Labs is an independent AI research and advisory firm founded by Bruce B. A. West—an executive operator, AI engineering leader, product strategist, and researcher.

The practice brings together experience across Amazon Web Services, Booz Allen Hamilton, major U.S. defense technology programs, entrepreneurship, and graduate research at Columbia University.

Every engagement is led by Bruce from question framing through executive readout. Specialized researchers, designers, or engineers may join when the work requires them; their role and accountability remain explicit.

WHY XENDEV?

Xen comes from xenos: guest or stranger. Joined with dev, it describes the role we play—a guest developer who enters with fresh eyes, learns with respect, and helps the people inside build what comes next.

Situation / 01 ×

Portfolio clarity

Choose the AI bets worth making.

A long opportunity list can look like momentum while leaving the organization without a decision. The real work is creating a defensible basis for priority—one that connects strategic value, evidence, feasibility, risk, and organizational readiness.

What is really at stake

Leadership needs more than a use-case inventory. It needs a shared way to distinguish interesting ideas from consequential opportunities and to make the trade-offs visible.

Questions to resolve

  • Which opportunities reinforce the strategy rather than merely use AI?
  • What evidence would justify investment, sequencing, or a deliberate stop?
  • Who owns the decision—and what criteria must they be willing to defend?
The useful outcome

A decision-ready opportunity map, explicit criteria, and a clear recommendation for what moves next.

Situation / 02 ×

Pilot to capability

Decide what the pilot must become.

A promising demonstration is not yet an operating capability. Moving forward requires a deliberate decision about value, product shape, ownership, integration, governance, adoption, and the evidence still missing.

What is really at stake

The organization must decide whether to scale, redesign, narrow, pause, or stop—before temporary enthusiasm hardens into an expensive commitment without an operating model.

Questions to resolve

  • What outcome would make this capability materially useful?
  • What must change in the workflow, system, controls, and user experience?
  • Who will own performance, learning, adoption, and continuing improvement?
The useful outcome

A clear scale-or-stop decision and a blueprint for turning the experiment into repeatable work.

Situation / 03 ×

Material commitment

Make the commitment with the trade-offs visible.

Build, buy, partner, and stop decisions become difficult when technical feasibility, strategic control, economics, risk, timing, and human adoption point in different directions. The answer must hold across the whole system.

What is really at stake

A consequential choice can create lock-in, dependency, or organizational drag long after the initial technology decision. Leaders need an explicit decision architecture—not a vendor comparison alone.

Questions to resolve

  • Which capabilities must remain strategically owned?
  • What evidence separates reversible experimentation from material commitment?
  • What risks, dependencies, and exit conditions must remain visible?
The useful outcome

A documented choice, explicit criteria, and an implementation path that preserves decision quality.

Situation / 04 ×

Cross-functional system

Create one operating logic for the whole program.

Research, product, engineering, governance, and organizational change are often managed as separate workstreams even when they are solving one interdependent problem. Xendev helps connect the decisions, evidence, and ownership across those boundaries.

What is really at stake

Fragmented work creates conflicting priorities, duplicated learning, and handoffs where context is lost. Progress depends on a shared view of what must be learned, decided, built, and sustained.

Questions to resolve

  • Which decisions connect the workstreams—and who owns each one?
  • How does research become product evidence and technical direction?
  • What cadence keeps governance, delivery, adoption, and learning aligned?
The useful outcome

A coherent program model with shared decisions, artifacts, interfaces, and operating cadence.

  • Decision rights, governance, measurement, and escalation.
  • Operating cadence, capability transfer, adoption, and institutional learning.

What the work may produce

  • Knowledge architecture
  • Collaboration environment
  • Governance model
  • Operating cadence
  • Capability plan
  • Measurement framework
Starting point

Bring the capability that must endure and the organizational conditions currently working against it.
